(3) Use case metrics — initiatives in ideation / build / production, TCO per initiative, ROI per initiative measured as time-savings or revenue impact. (4) Adoption metrics — percent of workforce actively using AI tools, satisfaction scores, training completion rates.
Which of these matter most to the board?
Governance metrics (risk assessment coverage + audit findings) matter most to the board because they translate directly into fiduciary + regulatory exposure. Platform + use case metrics matter to the CIO + CFO for TCO discipline. Adoption metrics matter to the CEO + COO for change management. Power BI + Fabric semantic model as the reporting layer. Data sources: (1) Microsoft 365 Copilot usage report (Graph Reports API). (2) Copilot Studio Analytics. (3) Azure Cost Management. (4) Purview compliance manager assessments. (5) AI Portfolio Map (custom Dataverse table or SharePoint list, owned by the AI CoE). (6) Adoption surveys via Microsoft Forms. All sources land in Fabric, semantic model applies row-level security by BU, Power BI presents. Refresh cadence: daily for governance + platform, weekly for use case + adoption.
What does the board headline report look like?
One page, quarterly. Four numbers: (1) Percent of AI initiatives with approved risk assessment (target: 100%). (2) Open audit findings (target: 0). (3) Percent of licensed users actively using AI tools (target: 60-80% by year 2 of the CoE). (4) Cumulative measurable ROI year-to-date (target: growing quarter-over-quarter). Plus a narrative paragraph on the top 2 wins + top 2 risks. EPC Group ships the board-report template as part of every CoE build engagement.
How does this differ from Copilot ROI measurement?
AI CoE metrics cover the FULL AI portfolio (Copilot + Copilot Studio + Azure OpenAI + custom AI). Copilot ROI measurement (see /answers/copilot-roi-measurement-framework) is scoped to Microsoft 365 Copilot specifically. Both use the same dashboard infrastructure (Fabric + Power BI); the CoE metrics view is a superset. If you only deploy Copilot, use the Copilot ROI framework.
